The diaper industry consolidated hard between 2020 and 2025. Independent brands got acquired, rebranded, and quietly reformulated. Cuddle-Kin started in 2022 as a parent-founded brand and we've turned down two acquisition offers so we can keep doing what we set out to do — make a plant-based diaper that doesn't compromise.

What changed in the diaper industry the last 5 years

Three things happened:

  1. Big Diaper consolidation — Procter & Gamble (Pampers), Kimberly-Clark (Huggies), and a few private-equity rollups now control 80%+ of the US disposable diaper market
  2. Indie brands got acquired — many of the "plant-based" or "natural" brands you remember from 2018-2020 are now corporate sub-brands of the same Big Diaper companies. The formula often quietly changes after acquisition.
  3. Marketing-only "clean" diapers — Big Diaper added "plant-based" labeling without changing core composition. Read the actual ingredient list, not the front-of-pack claim.

Why staying family-owned matters for parents

  • No formula compromise — when a Big Diaper company acquires an indie brand, the new owners optimize for unit cost. Plant-based fiber gets reduced, fragrance gets added, chlorine-free becomes "chlorine-light." Family-owned brands don't have that pressure.
  • Faster response to parent feedback — we can change a formula or sizing based on actual customer email feedback within months. Big Diaper takes 2+ years for any change.
  • Smaller production runs = stricter quality control — we make smaller batches and can catch issues before they hit thousands of bags.
